The Quaie Founding Essay Series
Every organisation adopting AI faces the same problem: the leaders responsible for the decision don’t agree on where they are, what’s working, or when to commit. The disagreement is usually invisible until something stalls.
These ten essays examine why that happens. They explore how AI adoption decisions form inside enterprises, how different roles reach different conclusions from the same evidence, and why the resulting misalignment is the dominant constraint on progress.
The essays were published between December 2025 and January 2026 to establish the analytical foundation for Quaie’s research programme, before the Q1 2026 fieldwork commenced. Each was updated in March 2026 to incorporate early directional signals from the Q1 dataset. The framework was built ahead of the data. The updates show what the data is beginning to confirm.
Quaie measures organisations through roles, not people. The unit of analysis is a defined organisational role at a given point in time. Findings are directional, not statistical, designed to surface what is forming rather than confirm what has already occurred.

These essays establish the structural context for AI adoption within enterprises and introduce the framework Quaie uses to measure it. Editions of The Role Layer Intelligence Quarterly apply that framework, using live data from senior decision-makers across ten C-suite functions to show where value is stabilising, where alignment is forming or fracturing, and when action is becoming rational.
The Founding Essay Series is complete. Quaie’s thinking continues in the Ongoing Research Series, examining what the data reveals as it compounds, quarter by quarter, role by role.
